Google is facing a rare paradox: the company has to spend hundreds of billions of dollars developing a technology that could potentially destroy the very business model that has made it one of the wealthiest companies in the world. That technology is artificial intelligence (AI).
For more than two decades, Google has built an advertising empire around a simple user habit: searching for information. When someone enters a question into Google, the search engine typically displays a list of websites alongside relevant advertisements. Businesses pay to have their ads appear in front of potential customers, particularly when users click on them. With billions of searches conducted every day, this model has generated enormous revenue for Google.
However, the emergence of AI chatbots such as ChatGPT is gradually changing the way people search for information. Instead of entering keywords, opening multiple websites, and putting together answers themselves, users can now simply ask AI a question and receive a relatively complete answer within seconds.
This poses a direct threat to Google’s traditional advertising model: if users no longer need to click on search results, Google’s opportunities to earn money from those clicks could also decline.
Ironically, Google cannot simply stay out of this revolution. If it fails to develop AI, the company risks losing users to competitors such as OpenAI, Microsoft, and other technology companies. But if it integrates AI more deeply into its search engine, Google may also encourage users to click less frequently on traditional links and advertisements. In other words, Google is being forced to strangle its most important revenue-generating product before its competitors do so.
The scale of this race is becoming staggering. In 2025, Alphabet, Google’s parent company, spent approximately $91.4 billion on capital expenditures, primarily on technical infrastructure. By 2026, that figure is expected to rise to $195–205 billion, largely to expand data centers, servers, and computing capacity for AI. Meanwhile, advertising still accounted for approximately 73% of Alphabet’s total revenue in 2025.
These concerns are not entirely unfounded. A 2025 study by the Pew Research Center found that users were less likely to click on links when Google displayed AI-generated summaries.
However, this does not necessarily mean that Google’s overall advertising revenue is declining. In fact, in the third quarter of 2026, Google’s advertising revenue still reached $82 billion, an increase of approximately 10.6% from $74.2 billion in the same period a year earlier. Revenue from search advertising alone reached $63.35 billion, up around 12%.

Nevertheless, investors are becoming increasingly concerned about Google’s future. Although advertising revenue continues to grow, growth in its search business is slowing, while the cost of investing in AI is rising sharply. Notably, Google’s advertising revenue in the third quarter of 2026 fell approximately $1.4 billion short of Wall Street’s expectations. Concerns about AI’s profitability caused Alphabet’s shares to plunge 12.6% in the trading session on October 29, 2026, marking their steepest single-day decline in more than 20 years.
Another challenge lies in operating costs. Generating an AI-powered answer requires considerable computing power, particularly for complex questions. This forces Google to invest increasingly large sums in chips, electricity, and data centers. Meanwhile, turning AI conversations into advertising revenue as effectively as traditional search remains a problem without a clear solution.
Of course, AI also opens up new revenue streams for Google, ranging from cloud services and Gemini subscriptions to advertisements integrated directly into AI-generated answers. However, no one can say for certain whether these new sources of revenue will be sufficient to offset changes in the traditional search model, especially as investment costs continue to rise.
This is precisely the Paradox of Google: to protect its advertising empire, Google must invest enormous amounts of money in a technology that could undermine that very empire. If it does not participate in the AI race, Google risks being left behind. Yet the more aggressively it develops AI, the greater the risk that it will erode the very business model that has driven its success for decades.
